Hakone From Tokyo: The Free Pass Needs ¥4,578 of Riding Before It Pays

¥6,100 is the number almost every English page still prints for the Hakone Free Pass. It has not been ¥6,100 since 1 October 2025, when Odakyu put it up by exactly ¥1,000. The two-day pass from Shinjuku is ¥7,100.
That matters more than a typo usually does, because the pass is not the obvious bargain the old number made it look. At ¥6,100 it beat the pay-as-you-go loop by a comfortable margin. At ¥7,100 it beats it by roughly ¥1,000 — and only if you ride the entire golden route in one direction. Skip one leg and the margin is gone. Spend your day in Yumoto's onsen instead and you are ¥3,658 down.
So this article does the thing the pass pages do not: it subtracts the train fare the pass replaces, and tells you exactly how much riding you owe before the pass turns a profit.

Read the first row and the third row together. The same pass, on two itineraries most visitors would describe as "a day in Hakone," swings by ¥4,700. Nothing on Odakyu's pass page tells you which side of that line you are on, because the pass page has no idea what you intend to ride.
What ¥7,100 buys, and what it does not
The Hakone Freepass covers unlimited rides on eight operators: the Odakyu Line itself, the Hakone Tozan Train, the Hakone Tozan Cable Car, the Hakone Ropeway, the Hakone Sightseeing Cruise, the Hakone Tozan Bus in designated areas, the Kanko Shisetsu-Meguri tourist bus, the Odakyu Highway Bus in designated areas, and Tokai Bus in designated areas. That list is from Odakyu's own English pass page.

Two things in that table are worth stopping on.
The third day costs ¥400. Going from two days to three adds 5.6% to the price and 50% to the validity. If there is any chance your plans slip — a weather day, a late Shinkansen, a ryokan that turned out to be worth a second night — the three-day pass is the cheapest insurance in Kanagawa.
The child pass is priced at 22.5% of the adult pass, not 50%. ¥1,600 against ¥7,100. Hold that thought; it changes the answer completely for families, and I come back to it below.
What the pass does not include is the Romancecar. The limited express is a separate ticket on top: ¥1,200 per adult one way from Shinjuku to Hakone-Yumoto, ¥600 for a child, and ¥200 from Odawara. Odakyu's Romancecar page is explicit that you need both a base fare or pass and the limited express ticket. Nobody rides the Romancecar on the pass alone.
The break-even: ¥4,578 of Hakone riding
Here is the subtraction the pass pages skip.
The Shinjuku pass includes a round trip on the Odakyu Line. On ordinary trains that round trip is worth ¥1,261 each way — ¥901 Shinjuku to Odawara plus ¥360 Odawara to Hakone-Yumoto, at IC-card fares. Call it ¥2,522 return.
¥7,100 (pass) − ¥2,522 (the train it replaces) = ¥4,578 of credit for everything inside Hakone.
Until you have ridden ¥4,578 worth of Hakone transport, the pass is losing to a plain ticket. Now stack the golden route on top of that threshold, in the order you would actually ride it:

Look at where the line is crossed. You break even twelve yen into the pirate ship dock at Motohakone — that is, after all four of the famous legs, with nothing left to see. Everything the Free Pass "saves" an adult day-tripper is the bus ride home.
That is the honest headline. Not "the pass saves you thousands." The pass saves you one bus fare, and it only does that if you complete the loop.
If your ride list lands under ¥4,578, buy point-to-point tickets and put the difference into the things the pass does not cover — the Open-Air Museum, the Pola Museum, a decent lunch at the lake. Attraction admissions are where a platform discount does real work, and KKday's Japan attraction and transport promotions are the fastest place to check whether the entry you want is discounted this month.
Route 1 — Ordinary Odakyu, no pass: the floor
This is the route nobody writes about, because it is boring and it wins more often than the internet admits.
Take the Odakyu Express or Rapid Express from Shinjuku, change at Odawara, arrive Hakone-Yumoto in about two hours for ¥1,261. No reservation, no pass, no commitment to a route you have not decided on yet.
It is the right call in one very common situation: you are going to Hakone for the onsen and one museum, not for the loop. Yumoto has the hot springs and the river; Gora has the Open-Air Museum and the funicular. A day built around those two touches ¥460 of Hakone transport in each direction and nothing else.

Against ¥7,100 for the pass, that is a ¥3,658 gap. There is no itinerary tweak that closes it. If this is your day, the pass is a donation.
One small correction to the breakdowns circulating in English, while we are here. Almost all of them price Odawara → Gora as two tickets, ¥360 plus ¥460, for ¥820. The through fare on the Hakone Tozan line is ¥770. It is fifty yen, and it does not change any verdict on this page — but a breakdown that misses it was copied rather than ridden, which is a useful thing to know about a breakdown. I have kept the ¥820 split in the tables above precisely because it is the version that flatters the pass; the pass still only wins by ¥1,062.

Route 2 — Free Pass from Shinjuku: the loop rate
Buy this when you have decided, in advance, to ride the whole golden route: Tozan train up to Gora, cable car to Sounzan, ropeway over Owakudani to Togendai, pirate ship down Lake Ashi to Motohakone, Tozan bus back to Yumoto. All four transfers, one direction, no backtracking.
Do that and the pass is ¥7,100 against ¥8,162 of tickets. It also removes five separate ticket queues from your day, which on a Saturday at Sounzan is worth something the arithmetic cannot price.
The version where the pass stops being marginal and becomes obviously correct is the two-day one. Stay a night, do the loop on day one and Gora's museums on day two, and pay-as-you-go climbs to ¥9,082 while the pass stays at ¥7,100. That is a ¥1,982 margin, and it is the only configuration where the pass is a clear buy rather than a close call.
Which makes the room the real decision. A Hakone ryokan is the expensive line on this trip by a wide margin — the entire two-day transport question above is smaller than one night's difference between two ryokan. Price the night before you price the pass; Agoda's current international rates and Trip.com's hotel deals are the two shelves worth checking against each other for Hakone-Yumoto and Gora, which are the two bases that keep the loop short at both ends.
One tactic the pass unlocks that most itineraries miss: the pass covers the Odakyu Highway Bus in designated areas, which runs Shinjuku direct to Togendai on Lake Ashi in a little over two hours. Ride it out in the morning and run the loop backwards — ship first, then ropeway, then cable car, then train down to Yumoto. You arrive at each transfer against the flow of the tour groups, who almost all start at Yumoto and move north. Without a pass that bus is about ¥2,200 one way, which is worse than the train; with a pass it is free, which makes it a scheduling tool rather than a fare.
Route 3 — Buying time: Romancecar, Shinkansen, or a seat on a bus
Everything above assumes you are willing to spend about two hours each way on an ordinary train. Three ways to spend money instead of time, in ascending order of cost:

The Romancecar line is the one most people should read twice. ¥2,400 return buys roughly 40 minutes each way and a guaranteed seat with a window worth looking out of. Whether that is good value is a judgement call, not a calculation, and it depends entirely on whether you would otherwise be standing.
The third row is the genuinely useful one and it is almost never stated. If you are already carrying a Japan Rail Pass, do not buy the Shinjuku Free Pass. Ride the Shinkansen to Odawara on the pass you already own, then buy the ¥6,000 Odawara-origin Free Pass at the station. You pay ¥1,100 less than the Shinjuku pass and you arrive an hour earlier. The Shinjuku pass exists to bundle an Odakyu round trip you would not be using.
The fourth option is not a route at all but a substitute for the whole calculation: a seat on a bus tour. A joined day tour bundles the transport, the ropeway and the ship into one price and adds a Mt. Fuji stop the Odakyu network cannot reach in a day at all. That last part is the real argument for it — Hakone and the Fuji Five Lakes are two different transport systems, and no Hakone pass bridges them. Tours built around exactly the two legs that dominate the break-even table exist, including a combo that pairs the Fuji 5th Station with Owakudani, the ropeway and the pirate ship with a Shinkansen return upgrade available.
I am not going to quote a tour price here, because tour pricing moves with the date and the seat count and any number I print will be wrong within a month. The number to compare it against is the one this article gives you: ¥8,162 is what the loop costs a solo adult in fares alone from Shinjuku, and ¥7,100 is what the pass costs. If a seated tour that also reaches Mt. Fuji lands near either figure, it is doing work the pass cannot do. If it lands well above, you are paying for the guide.
For a group of three or four, the maths tilts again, because a private charter splits. A private car with driver covering Fuji, Hakone or Nikko from Tokyo is priced per vehicle, so its per-head cost falls with each passenger while four Free Passes cost ¥28,400 flat.
The pass nobody compares it against
There is a second Odakyu pass for Hakone, and it is almost invisible in English writing.
The Owakudani 2-Day Pass covers the Hakone Tozan Train, the Hakone Tozan Cable Car and the Hakone Ropeway, plus one Odakyu round trip from your departure station to Odawara. It does not cover the Hakone Sightseeing Cruise, and it does not cover the Hakone Tozan Bus.
Odakyu Hakone's own fare notice of 23 June 2025 revised it on the same day as everything else: the Odawara / Hakone-area version went from ¥3,700 to ¥5,000 for adults, and ¥980 to ¥1,300 for children. The same notice extends its ropeway validity from Sounzan–Owakudani to the full Sounzan–Togendai route, which is the change that makes it interesting.
So, from Odawara, the comparison is clean:

The gap is ¥1,000 and the cruise alone is ¥1,700. Ride the pirate ship once and the Free Pass has already won. Skip the lake entirely — go up for Owakudani, the black eggs and the Fuji view, come back down the way you went — and the Owakudani pass saves you ¥1,000 for a day you were going to have anyway.
Worth knowing what that trade actually costs you in scenery. The cruise is the only leg that puts the Lake Ashi torii and the far side of the caldera in front of you, and cutting it turns a loop into an out-and-back. If the lake is the reason you came, the cheaper pass is the wrong saving — and a guided route that bundles the cable car, Owakudani and the Lake Ashi torii out of Tokyo or Shinjuku covers the same ground without any pass arithmetic at all.
A warning attached to that recommendation, because I checked and it is a live trap. The Hakone Navi English page for this pass was, at the time of writing, still showing the pre-revision table — ¥3,700 from Odawara, ¥5,180 from Shinjuku, marked "valid through September 30, 2025" — and still carrying the old note that an extra fee applies between Owakudani and Togendai. The June 2025 operator notice supersedes both. I could not find a post-revision Shinjuku price for this pass on any official page, so I am not printing one. Buy it at the station and check the board.
What can break the arithmetic
Four things, in descending order of how likely they are to affect you.
The ropeway stops. This is not a rare event. Owakudani sits on an active volcanic vent, and the ropeway suspends for volcanic gas, for high wind, and for scheduled maintenance every winter — the 2025–26 programme closed Sounzan–Owakudani from 8 to 19 December and 13 to 30 January, then Owakudani–Togendai from 31 January to 20 February. The 2026–27 dates were not published when I looked. When it stops, the Free Pass is valid on the substitute buses that run the same route; a pay-as-you-go traveller re-buys. That asymmetry is worth about ¥2,000 and it is the strongest non-financial argument for the pass. It is also the argument for outsourcing the day entirely on a volcanically unsettled week: on a guided Hakone Shrine, Lake Ashi and Owakudani run out of Tokyo the re-route is the operator's problem rather than yours, at a fixed price you already paid.
IC card versus paper ticket. Shinjuku to Odawara is ¥901 on an IC card and ¥910 on a paper ticket. Nine yen, and I mention it only because almost every English breakdown quotes one figure without saying which — the same carelessness that leaves ¥6,100 on the internet a year after the price changed.
The bus fare I could not pin down. Motohakone to Hakone-Yumoto on the Hakone Tozan Bus is quoted as ¥1,050 by some sources and ¥1,210 by others, and unlike the ropeway and the ship, that line is not operated by Odakyu Hakone and so is not covered by the June 2025 fare notice I have been quoting. I have used ¥1,050 throughout, which is the figure that makes the pass look worse. At ¥1,210 the loop costs ¥8,322 and the pass wins by ¥1,222 instead of ¥1,062. The verdict does not move; I would rather say which number is soft than pretend it is not.
Children change the answer completely. Run the same break-even for a child and it collapses almost immediately. The child pass from Shinjuku is ¥1,600. The child ropeway fare is ¥700 one way and the child cruise fare is ¥850 one way — both from the operator's own notice. Those two legs alone total ¥1,550, which is 97% of the child pass, before a single train fare. For a child, the pass pays for itself on the ropeway and the ship and everything else is free; for an adult it needs the entire loop plus a bus. A family of two adults and two children should buy four passes without doing any further arithmetic, and the reason is that the children's passes are underpriced, not that the adults' are a bargain.
So which one
Six lines, no hedging.
- Onsen and one museum, back the same day. Ordinary Odakyu, point-to-point, ¥3,442. No pass.
- The full loop, one day, one direction. Free Pass from Shinjuku, ¥7,100. You are ahead by about ¥1,062 and you skip five ticket queues.
- The loop plus a night. Free Pass, and spend the ¥400 on the three-day version. This is the configuration the pass is actually designed for.
- Owakudani but not the lake. Owakudani 2-Day Pass from Odawara, ¥5,000. Saves ¥1,000 over the Free Pass.
- You hold a JR Pass. Shinkansen to Odawara, then the ¥6,000 Odawara Free Pass. Cheapest and fastest at once.
- You want Mt. Fuji in the same day, or you are three or four people. A seated tour or a private charter, because no Hakone pass reaches the Fuji Five Lakes. Most of them board at Shinjuku, which is the station the pass would have sent you to anyway.

FAQ: buying the pass
Can I buy the Hakone Free Pass on the day at Shinjuku?
Yes. It is sold at the Odakyu Sightseeing Service Center at Shinjuku and at Odakyu station ticket machines, and there is a digital version. There is no advance-purchase discount, so buying on the day costs the same as buying ahead — the only reason to buy early is to skip the counter queue on a holiday morning. Note that tickets bought before a fare revision remain valid at the old price for travel after it, which is how the ¥6,100 figure stayed alive in circulation so long.
Does the Free Pass include the Romancecar?
No, and this is the single most common misunderstanding about it. The Romancecar needs a limited express ticket on top of the pass: ¥1,200 per adult one way from Shinjuku to Hakone-Yumoto, ¥600 for a child, ¥200 from Odawara. Boarding a Romancecar on the pass alone means paying the surcharge on the train.
Is the 3-day pass worth ¥400 more than the 2-day?
Almost always, if there is any chance you stay a second night. ¥400 is less than a single one-way Tozan bus fare and far less than the ropeway. The only case for the 2-day is a firm same-weekend return where the third day cannot physically be used.
